One of my sales reps went from a 20% close rate to 40%. One coaching session. No new script, no new leads, no new anything.

Here's what actually changed.

This was at Filteroff, the dating app I built nights and weekends, raised $2.4M for, and eventually sold. We'd launched a matchmaking service at $1,900 per client, real human matchmakers, and sales calls were the engine of the whole thing. I coached every rep myself.

The method was simple. We recorded every call, and we watched the tape together.

I opened every coaching relationship with the same line: "I'm going to be hard on you because I want you to succeed."

Then we'd watch their calls. And here's the part that surprised me. The gaps were never mysterious. Across every struggling call, it was the same seven things.

1. Not enough micro-commitments. If you're not collecting small yeses through the whole call, the big yes at the end has nothing to stand on.

2. Not asking enough questions. The rep who talks the most closes the least, because the buyer never gets to tell you why they'd buy.

3. Not digging deep enough. Someone says "I'm tired of dating apps" and the rep says "totally, makes sense" and jumps to the pitch. The first answer is never the real answer. Ask what that actually feels like.

4. No real stories. Testimonials and lived examples do what feature lists can't.

5. Not being straight with people. Buyers can smell a dodge. Honesty closes.

6. Not unveiling the objection. It's not "what's behind your no." It's finding the hesitation they haven't said out loud yet.

7. Never asking for the sale. Not "want to think about it?" Ask "are you opposed to moving forward today?"

And one question hit harder than any case study: "What would life look like if nothing changed?"

When a rep was struggling, I'd tell them: just come to me and I'll help you. We'd find their gap on the tape, usually one thing, and fix that one thing.

The reaction was almost always the same. "Oh my God, I'm being so dumb. How do I fix it?" And I'd tell them: this is coaching. This is why we record the calls.

That's how a rep doubles a close rate in one session. Not ten new tactics. One gap, found on tape, fixed on purpose.

Honestly, watching a rep's numbers turn around was one of my favorite parts of building the company.

The bigger lesson: the rep is almost never broken. The call is. And the call is sitting right there in your recordings, waiting to be watched.

Most founders never watch. They change the script, change the leads, change the comp plan, everything except looking at the tape. I did that too. I tried new scripts, new objection handlers, new lead sources. Nothing moved until I watched the calls.

One thing to try this week: if you or anyone on your team does sales calls, record one, watch it against the seven gaps above, and fix exactly one thing. Not three. One.
